California Payments Co. Needed Interim CTO

When a departing CTO threatened a critical cloud migration, PCI audit, and major customer commitments, a TechCXO Fractional CTO stepped in to stabilize operations and maintain business momentum.

“Our outgoing CTO resigned at a critical time, and we appreciate how quickly TechCXO engaged with us to maintain our momentum while we searched for our long-term CTO.” – CEO, California Payments Company

Overview

A California-based, private equity-backed payments technology company provides SaaS solutions that automate accounts receivable (AR) processes and deliver a consolidated view of global cash management for enterprise customers. With more than two decades of experience, the company supports complex organizations that depend on secure, reliable payment infrastructure.

When the company’s CTO announced his departure with only two weeks’ notice, leadership faced a difficult transition. Several high-priority initiatives were already underway, including a complex cloud migration, a critical PCI audit, and major customer deliverables. The business needed experienced executive leadership immediately to maintain momentum and reduce operational risk.

A TechCXO Partner joined as Fractional Chief Technology Officer to stabilize the organization, guide the technology team, and oversee the transition until a permanent CTO was hired.

Challenges

The company needed to maintain technology leadership, customer commitments, and operational momentum during a critical leadership transition.

The departure of the current CTO created several immediate challenges:

  • Technology leadership, accumulated knowledge, and continuity would be lost within two weeks.
  • The engineering organization lacked sufficient cloud migration experience.
  • A critical PCI audit was at risk of a non-compliance finding.
  • Major enterprise customer deliverables could not be delayed.
  • Leadership needed to maintain operational stability while recruiting a permanent CTO.

Goals

The objective was to maintain business continuity while strengthening the technology organization for long-term success.

To achieve that, the company needed to:

  • Transition executive technology leadership without disrupting ongoing operations.
  • Stabilize engineering resources and strengthen cloud expertise.
  • Successfully complete the PCI audit and maintain compliance.
  • Support critical customer implementations and product delivery.
  • Recruit and transition a permanent Chief Technology Officer.

Solutions

The TechCXO Fractional CTO quickly assumed executive technology leadership following the departing CTO’s resignation.

Working closely with company leadership, the Fractional CTO focused on maintaining operational continuity while strengthening the technology organization and advancing several critical initiatives simultaneously.

The engagement also drew on TechCXO’s broader executive bench, bringing in specialized cloud architecture and security expertise to support critical customer deployments and infrastructure initiatives.

Key initiatives included:

  • Completing leadership transition from the departing CTO within one week.
  • Providing executive technology leadership and board-level support throughout the transition.
  • Stabilizing the engineering organization while recruiting key technical talent.
  • Augmenting cloud architecture capabilities with TechCXO resources to support a major Tier-1 telecommunications customer deployment.
  • Optimizing AWS cloud infrastructure to reduce operating costs.
  • Backfilling critical security leadership with a TechCXO security specialist.
  • Implementing a new IT helpdesk solution to improve operational support.
  • Rescuing and successfully completing a PCI audit that had been at risk of non-compliance.
  • Recruiting, hiring, and transitioning responsibilities to a permanent CTO within three months.

Rather than simply filling a leadership vacancy, the engagement strengthened the company’s technology organization while ensuring critical business initiatives remained on schedule.

TechCXO provided executive technology leadership that stabilized the organization, strengthened engineering capabilities, and maintained business momentum during a critical leadership transition.

Outcome

The company successfully navigated the executive transition without disrupting critical technology initiatives or customer commitments.

A permanent CTO was recruited and onboarded within three months, engineering capabilities were strengthened through additional technical expertise, and the company successfully completed its PCI audit. Cloud infrastructure was also optimized to reduce operating costs while supporting continued product development and customer growth.

By combining executive technology leadership with specialized technical expertise from across TechCXO, the company maintained momentum during a period that could easily have delayed strategic initiatives and customer delivery.
